They Created the Category. The Account Couldn’t Keep Up.

This brand literally started the tallow skincare trend, launching just before organic skincare surged in popularity. With an $87 AOV and an LTV of $334 (4-5x), the product-market fit was undeniable. But the ad account was architecturally stuck: a single branded campaign and a catch-all PMax campaign were competing for the same bottom-funnel users, with no strategy for generating new demand at the top of the funnel.

Challenges

Simplistic Structure vs. Scalability

While the brand was profitable, the ad account lacked the architectural maturity required to support 6x growth. Two critical limitations were preventing the move from $100K to $600K/month.

  • The bottom-heavy trap: The entire strategy relied on capturing high-intent users already searching for the brand. For a brand that literally created the category, branded search was the biggest slice of the funnel, but there was zero strategy for introducing new audiences at the top.
  • The one-bucket limitation: A branded campaign and a PMax campaign were both chasing the same bottom-funnel users. PMax was grabbing easy branded conversions while the entire product catalog sat in one campaign, starving newer and high-margin products of visibility.

Solution

A Four-Phase Full-Funnel Rebuild

To move from maintaining sales to aggressively scaling them, we implemented a granular, full-funnel strategy that gave us control over every network Google has to offer.

1

Feed Optimization

Before increasing spend, we overhauled the Google Merchant Center product feed. Titles, images, and descriptions were rewritten with high-volume search terms to ensure our ads appeared for the right queries and dramatically improved Impression Share.

2

Categorical Segmentation

We dismantled the catch-all campaign and rebuilt the account to mirror the website’s navigation. Face Creams, Body Balms, and Makeup each got dedicated campaigns with budgets controlled by category profitability, not algorithm convenience.

3

The Gateway Product Strategy

We identified that lower-ticket items like Organic Lip Balms and Deodorants were trending with low CPCs. We used these as prospecting products, aggressively acquiring new customers on cheaper items to get the product in their hands and fuel remarketing pools for higher-margin skincare bundles.

4

Capturing Unbranded High-Intent Search

We launched targeted Search campaigns focused on solution-aware keywords like “organic tallow moisturizer” rather than just the brand name. This positioned the brand in front of high-intent shoppers who were ready to buy but hadn’t yet selected a vendor.

Results

Structure Is the Secret to Scale

The true measure of this engagement wasn’t just the revenue increase, but the stability of efficiency during aggressive scaling. Typically, as spend quintuples, efficiency drops. Our segmented structure defied that trend.

  • 410% total revenue increase over a 24-month partnership
  • 250% Google Ads revenue increase as the channel became a primary growth driver
  • 10x MER maintained throughout the entire scaling phase
  • 26% increase in new customer volume year-over-year, validated by the gateway product strategy
  • nCAC held at $40 (~50% of AOV), keeping first-time orders contribution-margin positive

$100K → $600K/Month with 10x efficiency maintained throughout
